The CZFB identifies the lack of hybrid profiles as the main talent challenge in Industry 4.0

- Continuous learning ability, adaptability, critical thinking, and the combination of technological and business skills have become the most sought-after attributes among Industry 4.0 companies.
Barcelona, July 28, 2026.- The digital transformation of industry is profoundly reshaping talent needs, professional skill sets, organizational models. To gain a deeper understanding of these changes, the Barcelona Free Zone Consortium (CZFB) conducted the “ZF Industry 4.0 Talent” study, with the participation of companies from its advanced industrial ecosystem. A total of 72 companies took part in the study, including 39 companies based at DFactory Barcelona and 33 startups hosted at the Logistics 4.0 Incubator, providing a representative overview of the current state of talent, the main skills gaps, and the strategies being implemented to address them. The participating organizations were distributed by company size as follows: Large Enterprises (13.9%), Medium-sized Enterprises (16.7%), Small Enterprises (23.6%), and Startups (45.8%).
CZFB Executive President Pere Navarro explains that “We launched this study because we are firmly convinced that talent will be the main driver of competitiveness in the new industrial era. We wanted to gain first-hand insight into the real needs of the companies within our ecosystem in order to help bridge the gap between education and the labour market. The results confirm that we must continue to strengthen collaboration between industry, educational institutions, and public administrations to develop the talent required by Industry 4.0 and ensure sustainable and competitive growth.”
For her part, Blanca Sorigué, General Director of the CZFB, highlights that “The results of the ZF Industry 4.0 Talent study show that the major challenge facing Industry 4.0 is not only the adoption of technology, but also attracting, developing, and retaining the right talent. The growing demand for hybrid profiles and skills such as adaptability and continuous learning confirms the need to strengthen the connection between business, education, and innovation. At the CZFB, we will continue to promote initiatives that help organizations address this challenge, because talent is the true driving force behind industrial transformation and future competitiveness.”
Evolution of Professional Profiles
The ZF Industry 4.0 Talent study highlights a clear shift toward hybrid professional profiles that combine technical, digital, and business competencies. More than half of the companies surveyed identified this trend as the dominant one, surpassing the demand for strict technical specialization. This result reflects a paradigm shift: technological expertise alone is no longer sufficient, as organizations increasingly value integration capabilities, cross-functional vision, and an understanding of how technology impacts business performance.
The profiles considered most critical for advancing Industry 4.0 are those related to data and industrial artificial intelligence, automation and robotics, and industrial software development. These areas form the core of advanced digital transformation. However, the positions that are most difficult to fill are not solely technical. The greatest challenge lies in recruiting hybrid technical profiles with business acumen and leadership capabilities, followed by experts in data and AI applied to industrial environments. This confirms that the main talent gap is both cross-functional and strategic in nature.
Talent Shortage: Structural Causes
Companies identify the mismatch between existing education and training programs and the real needs of the market as one of the main causes of the talent shortage, together with the lack of hybrid professional profiles. This challenge is compounded by intense competition among companies for the same specialized talent. Factors such as salary levels or geographic mobility are also mentioned, but they carry less weight, suggesting that the issue is fundamentally structural and closely linked to the education and professional development ecosystem.
The shortage of specialized talent has a direct impact on business strategy. For nearly half of the organizations surveyed, this talent gap restricts their ability to grow or take on new projects, ahead of operational impacts such as increased costs or project delays. As a result, the lack of talent has become one of the main obstacles to competitiveness and to the pace at which Industry 4.0 technologies can be adopted.
Hiring Timelines
The time required to fill key positions is most commonly between one and six months, although a significant percentage of vacancies take more than six months to fill. This reflects a highly competitive labour market in which recruitment processes require careful planning, anticipation, and strong employee value propositions.
Investment in continuous training shows clear polarization. While approximately half of the companies report high or very high levels of investment, the other half indicate low or no investment at all. Consistent with this trend, the use of reskilling and upskilling programs is generally moderate or limited, with only a minority of organizations having integrated them as a strategic priority. This suggests there is considerable room to strengthen internal talent development as a response to the shortage of qualified external candidates.
Soft skills and Competencies
Companies overwhelmingly favour a balanced combination of technical training and soft skills. Among the most highly valued cross-functional competencies are creativity, problem-solving, critical thinking, continuous learning ability, and adaptability to change. These skills are essential for operating in complex and constantly evolving technological environments, where roles and processes are continuously redefined.
A large majority of companies have adopted, either extensively or progressively, new ways of organizing work, based on horizontal teams, agile methodologies, and hybrid roles. This points to a significant level of organizational maturity within the ecosystem analysed. Nevertheless, there is still a group of organizations at an early stage of this transition, suggesting the need to support cultural transformation alongside technological transformation.
Employee Value Proposition
The main drivers for attracting and retaining talent are workplace flexibility and work-life balance, followed by continuous learning opportunities and participation in innovative projects. Structured career development plans have a comparatively lower presence. It is also noteworthy that a small percentage of companies still lack a clearly defined employee value proposition, which may hinder their ability to attract critical talent profiles.
There is a clear consensus regarding the importance of work-life balance, employee well-being, and purpose as strategic factors in attracting and retaining talent. Eighty percent of companies consider these aspects to be of high or very high importance. These elements have become an essential part of the employee value proposition, particularly for highly qualified professionals.
Regarding diversity and equality, the most common situation is the low representation of women in technical roles, coupled with an explicit commitment from companies to improve this imbalance. Only a minority of organizations have fully integrated diversity and equality policies, while a significant percentage have yet to assess the issue in depth. This highlights meaningful progress, but also considerable room for improvement in effectively leveraging diversity as a competitive advantage.
Looking Ahead (3–5 years)
Companies do not share a single vision regarding the future evolution of talent. Their strategies are divided among recruiting new highly specialized profiles, developing hybrid talent, and strengthening internal reskilling initiatives. This diversity of approaches reflects varying levels of organizational maturity, urgency, and adaptability in response to the challenges of Industry 4.0.
The study highlights that the main talent challenge in Industry 4.0 is not solely technological, but also cross-functional and strategic. The shortage of hybrid profiles, the need to better align education and training with business requirements, and the growing importance of a compelling employee value proposition all emerge as critical factors.
Addressing these challenges will require a combination of continuous learning, reskilling, organizational transformation, collaboration across the ecosystem, and proactive talent attraction and diversity policies, positioning talent as the central driver of industrial competitiveness.
